Plenty of coaches will talk all day about mindset, vision, and culture, and never once ask to see your P&L. They'll work on your beliefs and your morning routine and your "why," and some of that even helps. But your business doesn't run on beliefs. It runs on money, and the levers that actually move it are financial. A coach who skips the numbers isn't coaching your business. They're coaching the feeling of running it, and treating the symptoms while the real drivers go untouched.

This matters because the stakes are concrete. The decisions that make or break a growing 7- and 8-figure company, how fast to grow, when to hire, what to price, whether you can fund the next push, all live in the numbers. Get those right and the business throws off cash and choices. Get them wrong and no amount of vision saves you. So before you trust a coach with your direction, find out whether they can read the one language your business is actually written in.

Why This Matters More Than Mindset

Here's something most owners learn the hard way, usually right in the middle of their best year: growth is the problem. Not the reward, the problem. It pulls cash out of the business faster than the revenue comes in, and it does it quietly. You land the big contract, and now you have to make payroll for the people to deliver it, buy the inventory to fill it, and float the receivables while the client takes 60 days to pay, all before a dollar of that revenue actually lands in your account. On paper you're winning. In the bank account, you're stretched to the edge.

That's the cruel math of scaling: the faster you grow, the more cash growth devours, and the easiest way to go broke is to grow too fast without funding it. A coach who understands financial drivers sees that crunch coming a quarter out and helps you plan for it, pace the growth, free up the cash, line up the financing before you need it. A coach who only does pep talks stands beside you cheering while you grow yourself straight into a cash wall, then helps you process the disappointment after. Mindset is real. But mindset that ignores the cash flow is just a confident way to hit the wall.

Here's a quiet truth about a big part of the coaching industry: a lot of programs run the exact same fixed playbook on every business that walks in, regardless of what the numbers say. Same worksheets, same ninety-day plan, same advice, whether you're a high-margin services firm sitting on cash or a thin-margin distributor stretched tight on working capital. The script doesn't know the difference, because a script can't read a balance sheet. It just runs.

And the right move genuinely depends on your actual financials. "Hire ahead of the growth" is great advice for the business with cash to spare and dangerous advice for the one that's already tight, and only the numbers tell you which one you are. That call takes judgment, and judgment requires someone who'll actually look. So here's a clean test you can run on any coach, current or prospective: hand them your numbers and ask them what they see. A coach with real financial fluency will start asking sharp questions and pointing at things within minutes. A coach running a script will deflect back to mindset, or get visibly uncomfortable, or change the subject to vision. Either way, you'll have your answer, and it's an answer worth having before you've spent a year.
